精益生产的管理和提升

精益生产认为不良品的生产往往是一个管理问题,可以通过改变管理方法来实现。


1、使缺陷产品表面化



精益生产认为任何缺陷都必须有内在原因,只有通过解决每一个原始的缺陷问题,才能解决因此产生的缺陷,我们才能真正做到零缺陷,让客户真正体验到满意。


如果按照传统的思维和实践,操作者对不合格产品进行返工或报废,那么下次同样的问题也会发生。因此,有必要建立专门的不合格品展示平台,对不合格品进行连续展示。现场人员根据不合格品产生的原因和应采取的对策,对操作人员逐一进行分析,提高每个员工的识别能力,改变对不良品的态度。

Lean production believes that the production of defective products is often a management problem, which can be realized by changing management methods.




1. Surface defective products


Lean production believes that any defect must have internal causes. Only by solving each original defect problem can we solve the resulting defects, and we can truly achieve zero defects, so that customers can truly experience satisfaction.


If the operators rework or scrap the unqualified products according to the traditional thinking and practice, the same problem will occur next time. Therefore, it is necessary to establish a special platform to display nonconforming products continuously. The on-site personnel shall analyze the operators one by one according to the causes of the nonconforming products and the countermeasures to be taken, improve the identification ability of each employee, and change their attitude towards the nonconforming products.

2、发现异常状况要停机
精益生产强调实现“自动化系统”(即可以停止的生产系统),以确保生产能够停止。在精益生产管理中,任何原因造成的停工都将被视为重中之重,成为全体员工关注的焦点。停机将使所有现场支持人员迅速处理问题,有必要制定可行的对策,防止再次发生。

2. Stop the machine in case of abnormal conditions


Lean production emphasizes the realization of "automated systems" (i.e. production systems that can be stopped) to ensure that production can be stopped. In lean production management, downtime caused by any reason will be regarded as the top priority and become the focus of all employees. Downtime will enable all on-site support personnel to deal with problems quickly. It is necessary to formulate feasible countermeasures to prevent recurrence

3要实现操作者100%自检

零缺陷,操作者必须自己完成100%的检验。要求操作者将下道工序视为自己的顾客,只向后道工序交付合格产品。不是要把不合格产品的责任降到零。因此,作为过程操作控制的一部分,必须要求操作人员进行全面检查。

3. To achieve 100% self inspection by the operator






Zero defect, the operator must complete 100% inspection by himself. The operator is required to regard the next process as his own customer and only deliver qualified products to the next process. It is not to reduce the responsibility for unqualified products to zero. Therefore, as a part of process operation control, operators must be required to conduct a comprehensive inspection.

4、实行标准化作业


标准化作业是指彻底消除作业浪费,使操作者的作业有条不紊、有条不紊。标准化操作既是现场不产生不良品的出发点,也是改进的出发点和维护点。同时,标准化操作也为培养新人和生产带头人提供了有效保障。

总之,精益生产的实质是解决质量控制问题。随着产品和设备技术的日益更新,人们将越来越追求“零缺陷”的精益生产,更加注重细致果断的现场生产管理。

4. Implement standardized operation










Standardized operation refers to the complete elimination of operation waste and the orderly operation of operators. Standardized operation is not only the starting point for no defective products on site, but also the starting point for improvement and maintenance. At the same time, standardized operation also provides an effective guarantee for training new people and production leaders.






In a word, the essence of lean production is to solve the problem of quality control. With the increasingly updated products and equipment technology, people will increasingly pursue "zero defect" lean production, and pay more attention to meticulous and decisive on-site production management.
