培养接班人 Train successors

企业在针对一个职位进行接班人筛选时,会考虑两个维度。

一个维度是现任岗位的绩效,一个维度是继任岗位的潜力。我们很多时候认为本岗位绩效最优的员工,是晋升的第一人选。其实未然




When selecting successors for a position, companies will consider two dimensions.

One dimension is the performance of the current position, and the other dimension is the potential of the successor position. We often believe that the employee with the best performance in their position is the first choice for promotion. Actually, it's not a problem

如果你的职业价值观,角色定位,激励动机,行为偏好等职业态度要素与继任岗位不匹配,那么发展潜力很低.


If your professional values, role positioning, motivation, behavioral preferences, and other elements of professional attitude do not match your successor position, then your development potential is very low

通过多种方法进行评估,比如无领导小组,文件筐,结构化面试,工作仿真等;
通过学习项目进行前测后测对比,评估学员的学习能力;
通过特定的项目进行观察评估,比如企业创新创业大赛,导师计划等;
Evaluate through various methods, such as leaderless groups, file baskets, structured interviews, job simulations, etc;

Evaluate the learning ability of students by comparing pre-test and post test through learning projects;

Observe and evaluate through specific projects, such as enterprise innovation and entrepreneurship competitions, mentorship programs, etc;

了解继任岗位的工作职责和胜任能力,寻求反馈,评估自己的能力差距,制定继任岗位能力成长计划并付诸行动。
不仅完成本职工作,多去支持平行同事,借此建立良好的人际关系,并且对继任岗位管辖范围有一个通盘了解。
换位思考,站在继任岗位的视角思考问题,为上司出谋划策,学习建立非职权影响力。
在跨部门合作和学习项目上,积极参与,勇于表达,承担责任,学习发展领导力
Understand the job responsibilities and competencies of the successor position, seek feedback, evaluate one's own ability gaps, develop a successor position ability growth plan, and put it into action.

Not only do you complete your job responsibilities, but you also support parallel colleagues to establish good interpersonal relationships, and have a comprehensive understanding of the jurisdiction of the successor position.

Put oneself in others' shoes, think from the perspective of the successor position, provide advice and strategies for superiors, and learn to establish non authority influence.

Actively participate in cross departmental collaboration and learning projects, have the courage to express themselves, take responsibility, and learn to develop leadership skills
